Why factories set high MOQs

A typical cashmere coat production batch has fixed costs:

  • Pattern setup: $300-500 per style
  • Yarn dyeing: $800-1,200 minimum per color (even for 1 unit)
  • Sample knitting: $200-400
  • Finishing setup: $200-400

A factory’s pricing assumes these fixed costs are spread over 200+ units. For 30 units, the per-unit cost jumps 30-50% to cover fixed costs.

Most factories prefer to pass on small orders. Not because they can’t do them — but because the margin isn’t worth the management overhead.

4 strategies for small MOQ cashmere production

Strategy 1: Stock yarn + stock colors (lowest MOQ)

If you can work with stock yarn counts in stock colors, MOQ drops to 30-50 units per style. The factory uses yarn it already has on hand, so the fixed yarn-dyeing cost disappears.

Trade-off: Limited color choice (typically 3-5 stock colors per season). You have to design around the factory’s stock.

Strategy 2: Group orders with other small brands

Some cashmere factories offer shared production runs where multiple small brands combine orders to hit a factory’s MOQ. You get the pricing of a 200-unit run while only committing 50-100 units yourself.

How to find these: Ask your factory directly. Some have standing programs; others will broker it if you ask.

Strategy 3: Use the factory’s own designs

If you’re willing to white-label the factory’s stock designs (with your brand label), MOQ drops to as low as 20-30 units. The factory has the patterns, samples, and yarn ready to go.

Trade-off: Limited differentiation. Anyone else white-labeling from the same factory has the same product.

Strategy 4: Premium pricing strategy

If you can’t meet MOQ, the alternative is premium pricing — pay 30-50% more per unit, and the factory will run smaller batches. This works if your retail price supports it.

  4. 3-4 styles per season — not 10-15 styles; focus on what sells

Doesn’t work:

  1. Custom patterns for 30 units — pattern setup is $300-500, hard to amortize
  2. Custom yarn counts (anything outside 2/26 to 2/60 standard) — yarn mill MOQ is 500kg+
  3. Bespoke dye colors — dyeing minimum is 5-10kg per color, hard to use up in 30 units

How to make small MOQ work in practice

A practical path for a boutique brand starting with 30-50 units:

  1. Start with stock yarn + 2 stock colors (cream, charcoal). Add a 3rd color (camel) in season 2.
  2. Choose 2-3 stock silhouettes from the factory’s design library. Customize only labels and tags.
  3. Negotiate a per-unit cost of $60-80 with a 30-unit MOQ, and commit to a 12-month production schedule.
  4. Sample 5-7 pieces before bulk production. Confirm quality and fit on real bodies.
  5. Plan inventory carefully — small batch cashmere means sell-through matters.

The key mindset: small MOQ is a financial decision, not a quality compromise. With the right factory, a 30-unit run produces the same quality as a 200-unit run.
