Cashmere Pantone Color Matching: How Custom Dyeing Works for B2B Knitwear (2026)

For B2B buyers launching a private-label cashmere collection, brand color is the single most recognizable detail. A Pantone-matched cardigan in your exact coral, a sweater in your brand’s midnight navy, a scarf dyed to match your seasonal palette — these are what your retail customers will remember and what your wholesale accounts will reorder. But “Pantone color matching” on cashmere is not the same as on cotton or polyester. The fiber is porous, the dye uptake is uneven if rushed, and minimum order quantities by color can make a “small” Pantone run expensive.

This guide walks through the complete Pantone dyeing workflow for cashmere garments based on our Ordos factory’s experience producing 1,200+ custom dye lots per year for 500+ brands across EU, US, Japan, Korea, and Australia. We cover submission format, lab dip lead times, color fastness ratings, MOQ thresholds by color group, and the common pitfalls that turn a 5-day dye lot into a 4-week panic.

Why Cashmere Cannot Be Pantone-Dyed the Same Way as Cotton

Cashmere fiber is protein (keratin), not cellulose. Protein fibers require acid dyes, not the reactive dyes that work on cotton. Acid dyes interact with the fiber through ionic bonding and hydrogen bonding at a specific pH range (4.5-5.5), which means every shade of Pantone has a slightly different recipe for cashmere vs. cotton. Submitting a Pantone code and expecting “the same color as cotton” is the most common error we see from first-time private-label buyers.

The second difference is fiber reactivity. Cashmere absorbs dye unevenly along the fiber length because of natural variations in scales and porosity. A slow, even dye bath with consistent temperature ramp (typically 1-2 degrees per minute) is required to get level dyeing. Rushed dyeing produces barre effects (visible streaks in the fabric), shade variation between garments, and weak color fastness.

The third difference is color fastness requirements. Cashmere garments are typically worn next to skin and washed frequently, so fastness to washing, light, perspiration, and rubbing must all meet customer-grade standards (ISO 105-C06 wash, ISO 105-B02 light, ISO 105-E04 perspiration, ISO 105-X12 rubbing). The minimum fastness ratings for major retailers are typically 4-5 on the grey scale for shade change and 4 on staining, but performance brands can require 4-5 across all four tests.

Phase 1: Color Submission (Day 1-3)

The Pantone color matching workflow starts with you submitting one of three reference formats:

Option A: Pantone code (most common)

  • Submit a Pantone TPX (Textile) or PMS (Pantone Matching System) code, e.g. “Pantone 17-1463 TPX (Tangerine Tango)” or “Pantone 19-3920 TPX (Navy Blazer)”
  • We convert the code to a spectral reflectance curve and develop a dye recipe from our library of 600+ cashmere-proven recipes
  • Best for: brand colors that follow an industry reference (luxury fashion houses, cosmetic brands, sports teams)

Option B: Physical swatch (most accurate)

  • Mail a fabric, paper, or yarn swatch of your target color (minimum 2cm x 2cm for fabric, 30cm length for yarn)
  • We measure the swatch on a spectrophotometer (Datacolor 650) and create a recipe to match the spectral curve
  • Best for: vintage colors, custom-dyed competitor references, in-store exclusives

Option C: Lab dip request from a previous order

  • If you’ve ordered from us before and want to match an existing custom color, we already have the recipe on file
  • This is the fastest path — typically 1-day dispatch of a lab dip without any color-matching work

Phase 1 deliverable: We confirm receipt within 24 hours, identify any color that is technically difficult or impossible to hit on cashmere (e.g. fluorescent colors, certain purples that shift to red under showroom lighting), and propose an alternative if your target falls into that category.

Phase 2: Lab Dip (Day 4-9)

A lab dip is a small knitted swatch (typically 30cm x 30cm) dyed with our proposed recipe to verify color accuracy before bulk dyeing. Lab dips are the single most important quality control step in custom-color cashmere — skipping them turns a 4-day recipe check into a 30-day bulk redo if the color is off.

What we deliver:

  • 1-3 lab dip swatches (different recipe variants if our first attempt has any shade variation)
  • Knitted on the same gauge machine and yarn count as your bulk order to ensure the dip looks the same as the final garment (lab dips on different gauge yarn can mislead)
  • Spectrophotometer readings (Datacolor 650) on each dip, showing delta E (color difference) from your target
  • Color fastness ratings on the most-likely-approved recipe (wash, light, perspiration, rubbing)

Acceptable color matches:

  • delta E < 1.0: visually indistinguishable from target under standard daylight (D65)
  • delta E 1.0-2.0: matched on monitor, but visible side-by-side under shop lighting — typically acceptable for most retail
  • delta E > 2.0: noticeably different — requires redye

Phase 2 deliverable: Approved lab dip within 5-7 days from color submission. Most customs are approved on the first attempt; we typically need a second round for 15-20% of colors, and a third round is rare (under 5%) unless the target is technically unusual.

Phase 3: Bulk Dye Lot (Day 10-25)

Once the lab dip is approved, we schedule bulk dyeing. The bulk dye lot has three sub-phases:

Sub-phase 3a: Yarn dyeing (Day 10-18)

  • We dye the yarn for your order plus a 5-10% overage to cover sampling, knitting waste, and any redye needed during QC
  • Yarn is dyed in 50-200 kg lots depending on order size, using industrial high-pressure dyeing machines
  • Total dye cycle: 4-6 hours per lot for typical solid colors
  • Multiple colors require separate dye lots, hence MOQ implications (see below)

Sub-phase 3b: Cone-to-knit (Day 15-22)

  • Dyed yarn is wound onto cones and conditioned (24 hours at 65% humidity to equalize moisture)
  • Knitting typically uses 1-2 days per color to set up machines and run production
  • Each color changeover requires a machine cleaning and re-set, which adds 4-8 hours of non-productive time

Sub-phase 3c: QC and color verification (Day 22-25)

  • Spectrophotometer reading on finished fabric from each dye lot
  • Visual check against approved lab dip in a light cabinet (D65, UV, A-incandescent, F-fluorescent)
  • Color fastness test on a random sample (wash, light, rubbing) before bulk release
  • If any reading falls outside tolerance, we hold the lot and redye (adds 5-7 days)

Total Phase 3 timeline: 14-18 days for a single-color bulk lot. Add 3-5 days per additional color if running concurrently on separate machines, or 7-10 days per color if running sequentially on the same machine.

Color Fastness Ratings: What B2B Buyers Should Spec

Different retail customers have different fastness tolerances. The minimum standard for premium retail (Marks & Spencer, Nordstrom, Uniqlo’s premium line) is:

Why these matter for cashmere specifically:

  • Wash fastness: cashmere is typically hand-wash or gentle-machine-wash, but retail customers expect 20+ washes without visible fade. ISO 105-C06 simulates 5 washes; ratings of 4 mean the color survives 5+ washes without significant fade.
  • Light fastness: cashmere garments stored on retail shelves under LED for 4-6 weeks before sale. Light fastness 4-5 prevents “shelf fade” complaints.
  • Perspiration: cashmere worn next-to-skin needs to survive body oils and sweat without staining adjacent garments. Perspiration 4 prevents yellowing at collars/cuffs.
  • Rubbing: cashmere scarves and accessories experience significant friction during wear. Wet rubbing 3-4 prevents dye transfer to shirts and coats.

If your customer spec is unclear, defaulting to “premium retail” ratings protects against most returns.

Custom Color MOQ: Why Each Color Adds a Threshold

Custom color dyeing has two MOQ thresholds: one for the dye lot, one for production.

Dye lot MOQ:

  • Single color: 50 kg yarn minimum (sufficient for ~150-200 pullovers at 12-gauge 14.5μm 2/26 Nm)
  • Two colors split: 50 kg per color (100 kg total)
  • Three+ colors: 30 kg minimum per color (smaller lots are not economical to set up the dye machine)

Production MOQ per color:

  • 50-100 pieces per color per style
  • For 5 colors at 100 pieces each = 500-piece total order, which is fine
  • For 10 colors at 50 pieces each = 500 pieces total, but with 5-7 day extra lead time per additional color

The key insight: more colors = higher total MOQ, not lower. A 200-piece order split across 8 colors is harder to produce than a 1,000-piece order in 1 color. If your collection has 6+ Pantone colors per season, plan for 600+ piece total order to keep per-piece pricing reasonable.

Common Pitfalls in Custom Color Cashmere

Pitfall 1: Pantone selected from printed book instead of TPX textile book. Pantone TPX (textile) is calibrated for fabric; Pantone PMS (print) is calibrated for ink. A PMS code on cashmere often comes out 2-3 shades different from the printed reference. Always submit a TPX code or physical swatch.

Pitfall 2: Color matching against a competitor’s photo. Photos have white balance and lighting baked in; the actual garment color rarely matches the photo. Always match against a physical garment or Pantone book in standard daylight (D65).

Pitfall 3: No lab dip, just bulk order. Skipping lab dip saves 5-7 days but risks a $10,000+ bulk lot that needs redye (or worse, full reproduction). We refuse bulk-dyeing custom colors without a lab dip, period.

Pitfall 4: Specifying a “near-Pantone” without providing a swatch. “Black” can mean carbon black (slightly bluish), soft black (slightly brownish), or jet black (deep neutral). We can match any of these if you spec the swatch, but our default recipe is a slightly warm black that may not match your customer’s expectation.

Pitfall 5: Ignoring color fastness requirements. Don’t assume “cashmere always has good fastness.” Cheap acid dyes (often from recycled chemical stock) deliver 3/2 fastness; premium dyes deliver 4-5/3-4. Bulk Pricing Implications of Custom Color

Custom color adds 8-15% to per-piece cost compared to stock colors, depending on order size and color count. The premium covers lab dip R&D, dye lot setup, and spectrophotometer verification.

Per-piece premium examples:

  • Stock color, 1,000 pieces: USD 38-50/piece (sweater, 14.5μm 2/48 Nm pullover)
  • Custom color, 1,000 pieces (single Pantone): USD 42-55/piece (8-10% premium for lab dip + 1 dye lot)
  • Custom color, 500 pieces across 5 Pantones: USD 50-65/piece (12-15% premium for 5 lab dips + 5 small dye lots)
  • Custom color, 200 pieces across 3 Pantones: USD 60-80/piece (15-20% premium — small lots are not economical)

The premium is highest on small orders because the lab dip cost (USD 60-150 per color) and dye machine setup time (USD 200-400 per color) get amortized over fewer pieces.
